It is easy to think that these situations can only be chosen one by one: either reject and wait for the consequences; or do so. But in fact these situations are gray areas, as I wrote in Managing in the Gray. My core guiding principle is: When faced with difficult problems, it should be handled by the manager's mentality and solved with the human mind. This method can help you avoid the dilemma of choosing one.

When you feel forced to make a mistake at work, follow these steps:
Make sure you really understand the situation
Wells Fargo’s behavior is clearly wrong, but other situations may be more subtle and complicated. So be sure to ask yourself the following questions: Are consumers really hurt? Is this practice already inconsistent with industry standards or a significant departure from best practices? How do you mean to violate ethics, consumer interests or even the law? Is there a different perspective on this issue – that is, is it considered to be beneficial or beneficial to customers or others?
There are two benefits to asking and answering these questions. First, you will understand more clearly whether your initial judgment is correct or not. Second, if you conclude that this is obviously wrong, there will be good reasons to explain the ideas to others and let them seriously consider your concerns. In addition, if you thoroughly think about the whole situation, it is easier to stick to the position.

Discuss with others if you can
In other words, don't be a genius who fights alone. Try to find a well-informed and confidential person in the organization and discuss with you what you are worried about. Explain your evidence and logic first, then ask the other person if they have missed something or have other opinions. If you go through this series of steps, the whole thing seems to be very problematic. Just look at what you can learn from it. You need to understand why your boss or higher level leaders support this behavior. If you want to effectively convince others, you need to know their position. And before you act, you also need to know if there is a minefield in front that can be avoided.

Make a simple decision tree
In these situations you are easily caught in an emotional trap. Be angry, threatened, anxious, or even afraid of your own dilemma, but you still need to be objective at this time. You can list your choices on a blank sheet of paper and write down the results of each choice. If you expose everything, what are the consequences, and how likely? If you do everything, what risks do you have to bear? What you need to really focus on is a low probability but high risk situation – for example you may be sued or investigated. Creative thinking and pragmatic thinking
When someone tells a good manager that they only have A or B options, how often do they ask C or D? Good managers are both creative and optimistic when facing problems. They believe that there must be better ways and willing to work hard to find it. So ask yourself if there is a way to help your boss achieve his goals without breaking the morals or the law. You may pull the boss and yourself out of the woods even if you don't even think about it.

Have a good talk with your boss
This method will appear in most decision trees, but it is not an easy decision. Once an error occurs, it is likely to affect your career development. In order to increase your chances of success, you need to think of alternatives for your boss and be smart about them. And you have to be as euphemistic as possible, because telling others what they do is unethical and usually sounds more like accusation than discussion. The better way to ask questions is: “I think there may be some serious legal risks in doing so; what we do may run counter to the customer or the government’s ideas; or in the long run, this will have a negative impact on us. , affecting our future development." In other words, try to describe your concerns as actual, urgent management issues.
In the face of these difficult situations, it is very important to maintain the reality. At this time, you need to go back to the human position to face difficult decisions. You need to take a step back and ask yourself if you can bear the way you do things now, or if it exceeds your limits. Maybe you should be ready to update your resume.
